THE CONTEXT & BUSINESS BLOCKERS

Ismael, the Head of Marketing, engaged us to build a more efficient Go-To-Market (GTM) strategy. The goal was to significantly increase results while reducing redundant human involvement and consolidating a chaotic tech stack.

  • Too many Humans in the loop: A team of 4 Virtual Assistants and 11 SDRs spent excessive time on redundant, manual tasks.
  • Chaotic Go To Market stack. A fragmented and underutilized tech stack included two different CRMs (Close and HubSpot) and multiple inefficient integrations.
  • Results below expectations: Despite significant investment, the number of meetings booked was below expectations.

THE TECH STACK WE'VE USED

THE SOLUTION: AN ENGINEERED GTM AND REVENUE OPERATIONS SYSTEM

To solve the challenge of scaling outbound, we designed a system that integrated Clay, HubSpot, Close, and Instantly to create a single, automated engine.

1. Industrial-Scale Sending Infrastructure

You cannot push 1 million emails a month from a few accounts and hope for the best. To ensure scale and protect deliverability, we built a system founded on:

  • Massive Scale & Diversification: We established an infrastructure of 4,752 inboxes distributed across 786 domains. To ensure maximum deliverability, we diversified providers (33% Google, 33% Microsoft, 33% SMTP).
  • Strict Send Governance: We implemented daily sending caps, automated warmups, and continuous reputation tracking for every single inbox.
  • Systematic Rotation & Monitoring: We performed bi-weekly rotations of domains and monitored inbox health to prevent list fatigue and maintain pristine sender reputation.

2. The Central Processing Hub: Clay

Before any email was sent, every lead from any source flowed through a central 14-step enrichment and validation engine in Clay. This automated process, taking only seconds per lead, included:

  • Validation & Normalization: We used MillionVerifier and BounceBan to verify domains and confirm deliverability, while OpenAI automatically completed and normalized fields like first names and company names.
  • Live Blocklist Syncing: We implemented four live blocklists, including a direct sync with Lemonlight's HubSpot opt-out list to ensure compliance and avoid contacting uninterested leads.
  • Intelligent Deduplication: The system deduplicated contacts by LinkedIn URL, not just email, to maintain a clean and accurate lead database within HubSpot.
  • AI-Personalized Copy: We leveraged AI to generate highly relevant and personalized messaging components at scale. Every message was relevant and unique, at scale.

3. Fully Automated Reply Management & Sales Handoff

This is where scale meets precision, removing humans from every step except high-value conversations.

  • Automated Lead Sourcing: We used Apollo and Apify to build weekly, hyper-segmented ICP lists based on industry, company size, and title, layered with intent data.
  • AI-Powered Reply Intelligence: This system completely replaced the need for 4 Virtual Assistants. Replies from Instantly’s Unibox triggered a webhook to Clay, where an OpenAI classifier instantly sorted them into Positive, Negative, or Needs Human Evaluation.
  • Seamless Sales Handoff to HubSpot: When a reply was classified as positive, the system triggered an automated workflow:
    1. Clay enriched the contact with verified data (e.g., phone number).
    2. The contact, conversation history, and all intelligence were pushed to HubSpot.
    3. HubSpot instantly created a task and assigned it to an SDR via round-robin.
    4. The SDR received an immediate email and Google Chat notification with the full reply snippet and a deep link to the conversation in Instantly for immediate follow-up.
